　　一、全面熟悉工作

　　二、管理工作

　　我應(yīng)聘的崗位是工程部主管，所以在工作中不能按員工的標(biāo)準(zhǔn)來要求自我，要把更主要的'精力投入到拉動部門工作的方面。在入職之后，我利用工作和工作之余的所有時間主動和老員工、新員工交流，了解部門的運行狀況，之后我發(fā)現(xiàn)目前整個部門缺少積極向上的作風(fēng)，在工作中比較被動，如：缺少巡檢、習(xí)慣于被動召修等問題。于是我主動找部門領(lǐng)導(dǎo)溝通，尋找解決辦法并帶頭工作，最終使部門實現(xiàn)了劃區(qū)管理，有效的提高了部門全員的工作主動性。

　　三、工作的計劃與組織實施

　　工程管理的精髓在于有計劃地提前進行設(shè)施設(shè)備的維保，而不是應(yīng)急搶險。所以在我入職的這段時間里，我主要帶頭完成了以下工作：

　　1、粉刷管委會排污井，并劃分井蓋標(biāo)識。

　　2、檢查箱式變電站運行狀況，對低壓部分進行全面檢查、保養(yǎng)，測量、緊固零、地線系統(tǒng)并同步完成箱式變壓器內(nèi)外衛(wèi)生清理，變壓器底座進行補刷油漆工作。

　　在巡檢中發(fā)現(xiàn)庭院草坪燈、中心廣場高桿燈螺絲生銹，這件事情雖然不大，但不予更換會對日后的維修工作帶來諸多不便。之后，申請材料采購并及時組織更換，確保以后便于維修中省時省力。

　　五、新一年的工作重點

　　1、協(xié)助部門經(jīng)理擬定箱式變壓器的《維修保養(yǎng)計劃》，同時編制《停電預(yù)案操作規(guī)程》呈報公司領(lǐng)導(dǎo)。

　　2、完善管委會各管道的保溫工作，如：消防栓，供水閥門，澆花取水點的保溫。

　　3、在冬季來臨前，全面檢查管委會空調(diào)設(shè)備，保障冬季采暖正常使用。

　　一、施工質(zhì)量檢查總結(jié)

　　1、20xx年2月17日到公司開完會已后按照公司要求進行檢查了深圳萬科千林山居項目、廣州從化夏灣拿項目、檢查各項目的技術(shù)文件、施工方案、施工質(zhì)量、施工安全、整個施工生產(chǎn)體系，檢查中存在的質(zhì)量問題、安全隱患、生產(chǎn)要點已全面做出了整改措施和技術(shù)控制方法，并將檢查存在的各分項工程技術(shù)資料上報了公司。

　　2、根據(jù)檢查存在的問題我已經(jīng)做了相關(guān)的整改技術(shù)交底，并將技術(shù)交底下發(fā)到各位工長手中，并切要求各項目主要管理人員按照相關(guān)技術(shù)交底資料實施控制工程質(zhì)量，在實施過程中因管理體系不建全領(lǐng)導(dǎo)沒有高度重視工程質(zhì)量，層層落實不到位，所以執(zhí)行中沒有原格按照相關(guān)技術(shù)規(guī)范資料落實，沒有落實的原因分析；

　　a、根據(jù)目前各項目在建工程存在的質(zhì)量、和安全問題進一步作出分析，工程質(zhì)量是企業(yè)的生命，一個企業(yè)應(yīng)于質(zhì)量第一、安全第一為目標(biāo)。首先公司領(lǐng)導(dǎo)對工程質(zhì)量就沒有得到高度的重視，公司對各項目沒有制定明確的質(zhì)量管理目標(biāo)、安全管理目標(biāo)、沒有明確可行的質(zhì)量、安全控制措施，更沒有統(tǒng)一的控制目標(biāo)，因此、導(dǎo)致每個分項工程在施工過程中就沒有得到有效的控制。

　　b、各項目對質(zhì)量管理存在最大的缺陷就是沒有做好有針對性的作業(yè)技術(shù)交底控制書，高層管理人員對各分項工程的質(zhì)量管理目標(biāo)不明確，安全管理也不明確，更不用說有什么指導(dǎo)控制性的有效技術(shù)文件，波動性和隨意性都比較大，根據(jù)檢查結(jié)果可以反映出前期的實施過程，分項工程施工中基本是根據(jù)各位工長的隨意性去指揮操作，無論技術(shù)高低，沒有按照有關(guān)規(guī)范要求做出相關(guān)的有效控制文件。

　　c、做好技術(shù)交底是有效控制工程質(zhì)量的條件之一，為此，每一分項工程開始實施前均要進行交底，作業(yè)技術(shù)的交底、施工方案的具體細化，明確更具體的技術(shù)實施方案，是工序施工的具體指導(dǎo)文件，做好技術(shù)交底首先項目經(jīng)理就應(yīng)該高度重視，并切要明確交底的內(nèi)容包括施工方法，質(zhì)量要求和驗收標(biāo)準(zhǔn)，施工過程中需注意的問題，可能出現(xiàn)的意外問題及應(yīng)急措施。關(guān)鍵部位，或技術(shù)難度大，施工復(fù)雜的分項工程，沒有做好技術(shù)交底的分項工程，不得進入正式實施。

　　二、生產(chǎn)與質(zhì)量管理概述

　　1、建設(shè)工程是一個生產(chǎn)的單件性，流動性、波動較大，它不像一般工業(yè)產(chǎn)品那樣的生產(chǎn)線那么規(guī)范，有固定的生產(chǎn)流水線，有規(guī)范化的生產(chǎn)工藝和完善的檢測技術(shù)、有成套的生產(chǎn)設(shè)備和穩(wěn)定的生產(chǎn)環(huán)境，所以工程質(zhì)量容易產(chǎn)生波動而且波動還比較大，同時影響工程質(zhì)量的因素還比較多，其中任一因素發(fā)生變動，都會使工程質(zhì)量產(chǎn)生波動。如材料規(guī)格品種使用錯誤、施工方法不當(dāng)、操作未按規(guī)程進行、機械設(shè)備故障、設(shè)計失誤、生產(chǎn)系統(tǒng)施工環(huán)境等等都會造成工程質(zhì)量事故。主要一個因素就是人為因素，根據(jù)我公司目前在建的工程項目、所存在的質(zhì)量問題、和安全隱患絕大部份是人為因素所造成的質(zhì)量問題和安全問題，總的歸納起來主要有五個方面，人因素、材料因素、機械因素、施工方法、施工環(huán)境五大因素。

　　2、人員因素、人是生產(chǎn)經(jīng)營活動的主體，也是工程項目建設(shè)的決策者、管理者、操作者、工程建設(shè)的全過程，如項目的規(guī)劃，決策、勘察、設(shè)計和施工，都是通過人來完成的。人員的素質(zhì)，即人的文化水平、技術(shù)水平、決策能力、管理能力、作業(yè)能力、控制能力、身體素質(zhì)及職業(yè)道德等，都將直接地影響施工質(zhì)量，所以人員因素是影響工程質(zhì)量的一個重要因素。因此要加強管理人員的自身管理素質(zhì)，提高質(zhì)量、安全的管理素質(zhì)，首先要從領(lǐng)導(dǎo)做起，要從領(lǐng)導(dǎo)抓起。
